Lean Coffee is a meeting format where participants propose topics, vote to prioritise them, and then discuss each topic within a limited time. This framework optimises discussions, minimises waste of time and energy, and encourages participation from everyone. Ideal for democratic exchanges and open retrospectives.

Introduction and preparation
5 minThe facilitator explains the concept of Lean Coffee: a meeting without a fixed agenda, where topics are proposed by the participants. They distribute post-its and pens to each participant and explain that everyone can suggest topics they wish to discuss.

Proposing topics
10 minParticipants each write one or more topics they wish to address on post-its. The facilitator then invites each participant to come and stick their post-its on a board or wall, briefly explaining each topic to the entire group.
Tip — Encourage participants to be concise in their explanations to maintain the group's attention.

Prioritising topics
5 minThe facilitator distributes three voting points to each participant, which they use to vote on the topics they want to see addressed as a priority. The topics with the most votes will be discussed first.
Tip — Use coloured stickers or markers to make the voting visually clear and engaging.

Discussion of topics
30 minThe facilitator starts the discussion on the topic that received the most votes. Each topic is discussed for a limited time (usually 5 to 10 minutes). At the end of this time, participants vote to decide whether they wish to continue the discussion or move on to the next topic.
Tip — Use a visible timer so that everyone is aware of the remaining time for each discussion.

Conclusion and actions
10 minAt the end of the session, the facilitator summarises the main discussions and the actions to be taken. They ensure that responsible individuals are designated for each action and that deadlines are clear.
Tip — Take photos of the post-its and voting results to keep a record of the meeting.

- Use role cards (like in Bono Coffee) to add a playful dimension to the discussion.
- Limit the number of topics proposed by each participant to focus on the most important issues.
